The core rules

• Group size: three people is the minimum, four or more is where it gets genuinely fun. With two, you may as well swap directly.
• Everyone draws exactly one person and receives exactly one gift. Nobody draws themselves.
• Agree a budget first — the single most important rule. Without a price cap you get awkward gaps between gifts.
• Keep it secret until the exchange, otherwise the surprise is gone.
• One shared date for handing over, so the exchange does not drag out over weeks.

How it works in practice

First settle the group: who is taking part? Participation should be voluntary, especially at work. Then agree the budget and the exchange date — before drawing, so everyone shops with the same expectations.

Next comes the draw. Traditionally everyone pulls a slip from a hat, which has two well-known weaknesses: whoever draws their own name has to redraw (and sometimes the last combination left is exactly that), and anyone who is not in the room cannot take part. An online draw solves both, because it always assigns a derangement and emails each result privately.

Finally, hand the gifts over together, one at a time, so everyone sees the reaction. If you like, let people guess who their gift came from.

How much do people usually spend?

Among friends and family $15 to $30 is common; at work it is usually $10 to $20. What matters is not the amount but the commitment: a clearly stated cap keeps anyone from feeling awkward about a small gift next to a lavish one.

In mixed groups — junior staff and senior management in the same round — the lower cap is the fairer choice.

The best-known variations

• White Elephant: nothing is bought; everyone wraps something unused from home. Popular in offices because it costs nothing.
• Yankee Swap: all gifts go in the middle, then people pick, swap or steal in turn. Needs no draw beforehand.
• Rhyming Santa: the gift comes with a self-written verse hinting at the recipient.
• Advent-style Secret Santa: small attentions for your person over several days, revealed only at the end.

Secret Santa at work

A workplace round needs a few extra ground rules. Participation must stay voluntary and declinable without explanation. Cap the budget at the top, never at the bottom. And gifts should work without inside knowledge: alcohol, jokes about colleagues or anything that puts a person on the spot has no place in the office.

It also helps to keep the round well defined — really just your team or department. If the invitation gets forwarded, restricting it to your company's email domains makes sure only colleagues can join.

Common mistakes

• Starting too late: leave at least two weeks between the draw and the exchange.
• No stated budget: almost always leads to mismatched expectations.
• Unchecked paper draws: one person drawing themselves throws off the whole round.
• Forgetting people who are away: someone on holiday still needs to be included.
• No hints: a single sentence about preferences saves the giver a lot of guessing.
